Better Mortgage Turned an Old Email Flow into 30% More Loan Applications Started with JustAI

Mortgage email has a personalization opportunity most industries never get. A home loan application collects dozens of data points about each customer: whether it's their first home, the city they're shopping in, whether they're after a condo or a beach-house, where they are in the process, etc. The catch is that no two of these people are in the same place at the same time. One is making an offer this weekend. Another won't be ready until next year.

These homebuyers spend time touring houses, talking to other lenders, and going quiet for long stretches. Nothing obligates them to come back. For most of that time, email is the whole relationship. Which puts real weight on small decisions: what message each person gets, when it arrives, and what comes after it. Made by hand, every one of those is a guess you can't check for weeks, and homebuyers don't wait around while you check.

Better Mortgage had two places where it was running old workflows, and both sat on top of revenue.

How AI-Optimizations were built for both groups

The first group is homebuyers in a very early stage. They have just gotten their pre-approval letter and disappears into house hunting. Some are touring homes this weekend. Some won't be ready until next spring. Plenty are buying for the first time and don't know what the next step even is.

There is also another group in a completely different timeline. These homebuyers already found the house and accepted an offer. One of the next big decisions is locking a rate, and that's where some people pause. Largest purchase of their life, rates moving every day, competing lenders calling with offers. Every day of hesitation is a day the deal can die.

Better had the data to tell every one of these homebuyers apart, but not the hours to hand-build a branch for each person's situation.

Journey one: re-engaging approved homebuyers

Once a homebuyer has a closing date approaching, the job of email changes. Their job is momentum: keep the homebuyer moving toward locking their rate, and keep Better Mortgage top of mind while they do. (A lock is the moment a homebuyer commits to an interest rate, which makes this quiet stretch of email some of the most valuable.) The old flow sent the same seven emails in the same fixed order to everyone, on creative that hadn't been rebuilt since 2023.

The new flow changed two things at once. Better Mortgage's team rebuilt the creative around real homebuyer personas, and JustAI took over how it's personalized: which version each homebuyer sees (first-time homebuyers get a different story), whether they're routed into Better's One Day Mortgage experience: Go from locked rate to Commitment Letter in a single day, and the piece this case study slows down for: what order the emails arrive in. On three of the seven sends, JustAI is also testing the messaging itself, so the ordering sits on top of content that's improving in its own right.

Seven emails can be arranged in more than five thousand different orders.

Let that sink in, no team can effectively test that by hand. A classic A/B test splits traffic between a few fixed variants, holds everything still, waits weeks for significance, then ships the winner manually, and every homebuyer in a losing arm is spent purely on learning. That's workable for two or three variants. Against five thousand orderings it's hopeless, which is why send order is the lever almost no lifecycle team can test effectively. The order gets set on launch day, and nobody questions it again.

JustAI runs the order as a continuous experiment instead. The machinery underneath is reinforcement learning, a multi-armed bandit that treats every send as a fresh decision, weighing everything homebuyers have clicked so far against what hasn't had its fair shot yet. It starts careful, close to random while it learns, it stays inside rules Better Mortgage set, and it ranks on the outcome Better cares about, a locked rate, and can lean on clicks as an early signal while locks are still trickling in.

The new flow converts 11.2% better than the old one: 14.9% of homebuyers went on to lock their rate, against 13.4% before. The engagement numbers behind it moved the same way. Click rate doubled, from 1.59% to 3.13%. Opens rose more than ten points, from 39.5% to 49.9%. And it happened without an unsubscribe penalty: the unsubscribe rate actually edged down, from 0.82% to 0.57%.

When we ranked individual emails across both the old and new flows together, the most personalized new-flow creative came out on top. The clear leader is the email that lands right after approval, the "You did it" celebration: 58.5% opens and an 8.33% click rate, ahead of anything else in either era. The system keeps it near the front because the clicks keep telling it to. It converts too, at 4.07% of recipients going on to secure their rate, by far the highest of any email in the flow.

What this means

Send order is probably the most under-tested lever in lifecycle, and not because it doesn't matter. Testing it by hand is infeasible, so it never gets tested at all. If your sequences run more than a handful of steps, hand the ordering to something that can actually explore it. The moment right after someone converts is high-intent and under-used, and at Better Mortgage the email that simply marks the milestone outperformed everything else in either flow.

Journey two: bringing shopping homebuyers back

The second group are prospective homebuyers who hold a pre-approval letter but haven't found a home yet. Many start with Better Mortgage to see what they can afford. Some then go quiet, either because they're still house-hunting or because they drift away. The journey exists to bring them back to submit a full application once they've found their dream home.

Here the change was the content itself, served through JustAI: nine emails over 21 days in place of eight over 28, each one personalized to where the homebuyer is in their transaction and how they've engaged. The personalization was built on the signals that actually predict movement in this journey.

The metric that matters here is conversion: the share of shopping homebuyers who go on to start a full application with Better Mortgage. It rose from 9.25% to 12.08%, a 2.83-point gain, roughly 30%. On about 2,600 homebuyers per arm, that's a result you act on!

The emails were also rebuilt around each homebuyer's actual timeline: shopping in the next three months gets urgency, six months out gets a slower on-ramp. And the strongest signal was the simplest one: homebuyers working with an agent showed nearly double the conversion rate, everywhere the branch existed (11.43% vs 6.29% on one send). The variants lean into that now. All of it built on data Better Mortgage already had.
